Urgency

This is a topic I revisit often in my personal reflection. When I write, I sometimes remember to search my own site to see what else I’ve written on the topic at hand. Lose no time, is exactly as useful to me—hint: incredibly—as when I first wrote it.

I find that things go well once I’m heads-down tinkering away on some specific task. I’ve also learned, but relatively recently in my journey if I’m being honest, to enjoy myself at a relaxed pace in the times leading up to important things; that phone call in an hour, the doctor’s appointment tomorrow morning, etc. In those two cases where it quite clearly could, the urgency demon does not actually come knocking on my door.

As you’re expecting, I’m going to say that there is a third case where the urgency demon does show up, bites off my head, and dances on my chest: When I’m thinking. A thought drifts through the living room of my mind; “that’s a good point, I should do such-and-so about that.” Another thought arrives on the stoop and rings the bell; “oh, yeah that’s probably important and if I just nip it in the bud…” And another thought slips in with the second thought when I open the front door; “actually, I busted my ass on that and now I’m stuck waiting on…” Those three thoughts, now in my living room, realize it’s a party, they each message three friends, and nine new thoughts arrive; “I thought I had all this stuff under control [you should see my systems!] how are there a dozen of you partying in my house? …who brought music?!” Another thought streaks through unbidden; “hey wait, I totally know I had that sorted out, and you agreed to wear clothing…” The pizza delivery guy arrives to feed all the thoughts. Ride-shares queue up my block to pick up the drunken revelers barfing on my lawn. The cops do a second slow-roll after the third noise complaint. And how is there a bonfire in the yard?!

I eventually panic, and flee to food or distraction.

It’s not quite splitting; I sometimes do that, but knowing what it is makes it pretty easy to avoid. It’s not quite catastrophizing; again, been there, know what that is. I think it’s simply mental overload—in the sense of physical exhaustion combined with some feedback looping. The sure sign, for me at least, is when everything starts to seem urgent. When everything seems urgent, (and none of the things are actually urgent in the way choking or a heart attack are urgent,) that’s a sure sign to call, “bullshit!” and to walk—not run—to something other than thinking. Rather than wait until I panic and flee to negative distractions, I’m working on throwing my hands up much sooner at that party: “Well, this is clearly going to get out of hand. I’m outta’ here.”

This right here is just fine

There are only two things which seem to work for me: Plain old discipline, and regular, high-intensity exercise. Make a plan. Work the plan. Follow through. I don’t have to finish it all. (That used to be a huge problem too.) Each day, make a plan. And yes, some days the plan is, “today there’s no plan just follow your nose.” Where the mental freedom to believe that’s a good plan is banked during the days with a more plan-looking plan. The exercise acts as a baseline reset.

The result? An inevitable sense of disappointment. A sense that other people are doing better than us. We feel guilt. We feel pressure. We think “Oh, if only I had more money, or a better job, or lived in France where the child care benefits were different, if I had more custody, then things would be good…”

Slowly, daily, my false sense of urgency ratchets up. It’s not healthy, but going out and doing something high intensity resets my personal brand of insanity. Every time I’m in the worst of moods, all I have to do is head out and just start running like I hate myself. (This is rare, but frequent enough that it’s useful to have a strategy ready.) I can go just a couple minutes running like I stole something, and then my crazy-brain starts bargaining… okay, uh, if we can just slow down a bit, I promise to stop acting crazy. I’m pretty sure that’s not the best way to deal with things, but it’s definitely a coping strategy that works well. And the side effects are awesome.

There is only discipline

I often mention the false sense of urgency that I experience. I have lots of ideas, sure, but it’s more than the frequent appearance of those endless new opportunities. It’s more so the sense that anything I’m already working on, I could do just a little bit better. There’s a pessimistic paranoia that old, greying system administrators develop; they look both ways even when crossing one-way streets. All of that combines within me. I’m not sure if all that striving leads me to feel there’s a scarcity of time and opportunity, or vice versa— I have a sense of scarcity, which leads to the sense of urgency and incessant striving.

Schopenhauer’s pessimism is based on two kinds of observation. The first is an inward-looking observation that we aren’t simply rational beings who seek to know and understand the world, but also desiring beings who strive to obtain things from the world. Behind every striving is a painful lack of something, Schopenhauer claims, yet obtaining this thing rarely makes us happy. For, even if we do manage to satisfy one desire, there are always several more unsatisfied ones ready to take its place. Or else we become bored, aware that a life with nothing to desire is dull and empty. If we are lucky enough to satisfy our basic needs, such as hunger and thirst, then in order to escape boredom we develop new needs for luxury items, such as alcohol, tobacco or fashionable clothing. At no point, Schopenhauer says, do we arrive at final and lasting satisfaction. Hence one of his well-known lines: ‘life swings back and forth like a pendulum between pain and boredom’.

For five months I’ve had a single sticky-note on my monitor which reads, “There are no miracles. There is only discipline.” It’s a strikingly clear guide star. I believe that a disciplined person knows not only when to strive, but also when to ignore an idea, when to pause for the time being, and when to rejuvenate.

Most often that sticky-note triggers my thinking about living a balanced discipline. I see the note (it’s unfortunately only on my monitor, but should be added to the interior of my eyelids) and then I notice if I’m feeling harried, or if I’m striving… Why? Is this thing I’m doing, or that thing I feel I should be doing, actually urgent? And how—get clear here, Craig—did this or that even get to be the thing I’m doing, the thing on my radar, on my to-do list, on my to-should list… What would it be like, to simply be?

Still, choose today

Back at the start of January I mentioned, “Indeed. If it is to my advantage tomorrow, it is much more so today.” My touch phrase, “choose today” for 2023 continues to be a poignant reminder. I’ve now written it at the bottom of every journal entry this year, it often comes to mind in moments when I most need it, and it always reminds me of this:

Stick to what’s in front of you—idea, action, utterance. This is what you deserve. You could be good today. But instead you choose tomorrow.

“If it is to my advantage tomorrow, it is much more so today.” is a direct quote of Epictetus. Aurelius was born shortly after Epictetus’s death. But Aurelius makes a point of thanking one of his teachers, Rusticus saying in part, “[…] And for introducing me to Epictetus’s lectures–and loaning me his own copy.”

Which leads me to the first thing “choose today” reminds me of each day: Knowledge, and in particular wisdom, are gained through others by seeking out those who have something you wish to learn. These people which I’m mentioning lived thousands of years ago. Others (in other traditions from other regions of the world in other centuries) have separately discovered these same ideas, which makes it clear to me that these ideas are worth considering.

The second thing “choose today” reminds me of is to be forward-looking. Certainly I want to observe and consider my past (and the past of others!) but I should be looking towards the future. If something feels urgent, then where exactly is that sense of urgency coming from, and is the urgency real? If something feels important— same questions. If something feels _insert_whatever_here_— same questions. And then, what can I choose today?

Note to self

It never ceases to amaze me how strong is the sense of urgency to dive into doing things.

…but, oh, it is sooo nice to sit still, in the quiet, pre-dawn, with a bunch of cool, (in my opinion of course,) projects.

How cool would it be, if ever day I eliminated one thing? one app, one habit (or an addictive behavior rejected), one item of clothing, one responsibility, one random thing from the myriad of things…

Choose wisely.

Disabusing myself

The truth is that there is no relationship between importance and urgency. Those are two attributes entirely separate from one another. So I’ve taken steps to disabuse myself.

I love the word disabusing. It makes it so clear: I am the source of my problems. Most of the urgency comes from my own false sense of urgency. Sure, some things are urgent—hey, dial 911. But I really wish I had learned this lesson long long ago.

One might even say that I have been abusing myself for quiet some time.

Creating value

Creating value is unrelated to busyness. When you find yourself — as I sometimes do — working long hours, day after day, reacting and e-mailing and hatching schemes, it’s useful to remember that you’re working more than some of the world’s most respected and impactful thinkers.

I often write about focus because it’s something I’m trying to improve. When I’ve lost focus, it’s a challenge to call myself back to the important things. But a better plan for improvement would be to not lose focus in the first place, or at least to not lose focus as often.

Recently I’ve been keeping in mind Viktor Frankl’s thought about there being a space between stimulus and response. I find that when I’m able to remember that space, I’m able to consciously decide when, and if, I should shift my focus.

For example, I sat down to write and a myriad of other thoughts arose. Instead of trying to ignore them or make them go away—don’t think of a pink elephant—I zoom in on each idea: I consider the sense of urgency; no, actually there’s nothing urgent about the action this thought is suggesting. I consider the sense of entitlement; no, actually there’s no reason that I should be congratulated or rewarded for this thought or what it’s suggesting I attempt to do. I consider the benefit to myself or others; no, actually this thought isn’t vastly better than the other ideas and projects I’m already working. Soon enough the thought moves along like a petulant child. I think, “let’s see, where was I? I had sat down to write.”

Externally, that whole process—even if I repeat it for multiple thoughts—looks very unlike busyness. It looks much like I’m sitting still. It looks like I’m gazing out the window. It even looks a bit like I’m focused on writing. In fact, I am still focused on writing.

It’s my choice: Is this the moment when I want to change where I’ve placed my focus? If not, then terrific, I’m still focused where I had chosen.

Lose no time

I suspect some people need to cultivate a sense of urgency to motivate them. I need less motivation. I need less urgency.

I managed to create a life where my perception is that every waking moment I’m either on-task or off. Every waking moment is either doing something that moves me towards my goals, or a moment of relaxation and unwinding—self-care practices so to speak. (Of course, there’s another third of my life when I’m asleep.)

It’s perfectly obvious that there is no such thing as work versus life balance. There’s just life. Some moments I’m doing this thing. Some moments that thing. Some moments resting my eyes. Some moments eating. Some moments interacting with this person. Some moments with that person. Many moments I’m alive.

The only way it would make sense to talk about work versus life… I don’t mean work, defined as when money is changing hands. I mean work as in efforts spent progressing towards a goal. The only way it would make sense to talk about work versus life balance would be if I were two—or more—different people; the work me and the life me. I can readily see how that could be a thing. I can see people who do that, or at least they try to do that. It’s completely obvious when people try to be one person in work contexts and another for themselves. I’m not sure I ever tried to do that. I’m sure that I don’t want to do that.

There’s just me. There’s just life. I need to catch myself making a distinction between work and life. That would be a moment, earlier than where I’m currently trying to solve my problems, where I might have more purchase.

The pendulum

Late in 2023 I started working on paper to create simple mind–maps around the individual ideas that go into my writing here. Call it nostalgia if you wish, but there’s something delightful about a nice pen and nice paper. I find I have a flurry of bat-like ideas around the central idea. Not all of them make it to the paper; Some are left to flutter right back out of the belfry.

After a while, the remaining bats settle down to roost as my scribbling sputters to a halt. Then there’s a bit of time where I pause (exactly how much varies greatly, sometimes I even surrender, get up and move away from the tablet) before I feel I can shift to the digital realm to begin the writing. That period of pause though is a straight-up struggle. Every time.

“Divergence” refers to opening up your senses and taking in new sources of information from the outside world, such as at the start of a new project. “Convergence” refers to shutting off sources of distraction and narrowing your focus to arrive at an end result.

Together, these two stages form the backbone of creative work going back millennia. In any field, we move like a pendulum back and forth between these two states of mind. Once you learn to see the pattern in your own work, you’ll understand how to flow with the tide of information rather than swim against it.

It’s not clear to me that— Actually, no, I’m sure that I cannot intentionally switch from the divergent part of the work to the convergent. I just try to stay in the pause. Eventually, assuming I don’t give up and walk away, the writing feels easier than continuing to think about it. I often wonder why I keep writing on a schedule. It’s torturous. But now I’m thinking that I may have stumbled backwards into a way to push myself more quickly through to the convergent part of writing: If it has a due-date, then there’s a built-in increasing urgency to shut up, sit down… and wait, until the writing is the easiest path.

And then they got home, and there were piles of tasks, emails and messages waiting for them. The urgency of those piles threw them off their best intentions.

If I could have one wish this holiday season (maybe I should start marking silly pop-culture references in a different typeface) it would be that you’d just go read everything he’s written. If I could have two wishes, it’d be for you to click on his name which takes you to a listing of all of my posts related to him, and then for you to continue onward to read each of his things I’ve linked. But, to dig specifically into his topic of piles, I’ll try to make a point about working all the way to done.

Some things are never going to be done in the sense of disappearing from your life; our household will always have a gentle snow of tax-related paperwork accumulating through the year. That’s technically a pile. But that pile has a home (out of sight) and related things always, immediately go on that pile, where they sit until tax season. That pile has no tension associated with it. Laundry is the same way; of course there’s always some dirty laundry in a “pile” (both a physical pile and in baskets which have homes.) But again, no tension. That’s where dirty laundry belongs.

What causes tension is when your expectations (I want things a certain way—like a tidy, uncluttered home) conflict with reality (the mail, taxes and laundry are strewn about.) The key is to realize that the second 90% of anything is the unglamorous part we’d prefer to skip. We want to jump ahead to the first 90% of the next thing.

What do I mean by the second 90%? Filling up the gas tank as you approach your destinationis part of the journey. What does done look like driving somewhere? The car’s normal state is to have some reasonable amount of gas in it. Drive it (the first 90%… the fun part involving getting somewhere) and get gas (the second 90%… the un-fun part including leaving early enough to have time to stop for gas.) What does done look like mowing the lawn? I need the time and energy to clean the mower at the end. What does done look like doing laundry? I have time and energy to do the ironing, folding and putting-away parts. And yes, big project that involve multiple sessions of working? Each session has it’s own done to reach.

Do this for everything. Every. Thing. Ask: What does done look like? Do I have enough time and energy to actually get to done? …or am I just excited by that first 90% and I’m going to quit there?

You’ll quickly realize you cannot get everything (literally everything) to a “done” that corresponds to your expectations. The hardest part starts once you realize that you’ve over-stuffed your life. The real problem is that you really don’t have the time and energy to do the second 90% of every thing. The real solution then is to make the hard choices to undo the mistakes that un-simplified one’s life.

And by “you” I mean “me.”

This is why “culture” in business matters. Because it allows people to see whether or not they’re allowed to cut the metaphorical knot.

Staying out of the way.

I’ve spent so much of my life diving in and fixing things, that it has become my first instinct. To rush in and grab the controls. To attach a sense of artificial urgency to everything. To become frustrated that others aren’t immediately taking action now that a solution or idea has been found.

Certainly, an important step is to first cultivate a team who can do great work. But once that’s done enough, the hard part for me is staying out of their way.

Many people would say that I value action over thought. This is absolutely not the case. I am driven to find evidence, to investigate, to look for previous examples of similar solutions and ideas, to gather data, to analyze, to sort, to organize, to imagine… and then I act— often frenetically.

It is right before that last step that I’m learning to self-intervene.
